Architecting a New Organizational Vertical from Scratch
A Practitioner's Perspective from the Field

February 18, 2026

Building a new organizational vertical inside an existing company is not simply about introducing a new technology stack. It is about designing a capability system; one that can sustain delivery, scale talent, align with sales, and build lasting market credibility.

Across my career, I have built multiple technology verticals from scratch under different triggering conditions,

  • Vendor-led opportunity - RPA with UiPath
  • Internal enterprise demand - Microsoft Dynamics 365 (Sales, Customer Service, Field Service)
  • Client-driven engagement - Microsoft Dynamics CRM

Although each vertical emerged from a different business trigger, the architectural principles behind them were remarkably consistent.

1. Building an RPA Vertical with UiPath
Vendor-Driven, CoE-Centric Architectures

The RPA vertical was initiated during a regional expansion of UiPath. The opportunity was to establish a Center of Excellence (CoE) capable of delivering automation solutions in a structured and governed manner.

At the time, I was leading software engineering while also serving as the primary solutions architect for presales and delivery. This dual role enabled alignment between technical capability, delivery feasibility, and commercial commitments, a critical factor during early-stage formation.

Architectural Characteristics of an RPA Vertical

An RPA vertical differs from traditional software development in key ways,

  • Process discovery maturity is as important as coding capability.
  • Certification and vendor alignment directly influence credibility.
  • Early automation wins determine market trust and scalability.

Foundational Moves

Vendor Alignment & Lead Assurance

Initial lead-sharing reduced commercial risk and enabled executive approval for investment.

Internal Talent Incubation

A small group of engineers was selectively transitioned into the new practice. Capability development was deliberate and structured, including,

  • Platform training
  • Certification pathways
  • Hands-on experimentation
  • Internal knowledge-sharing sessions

One team member later achieved UiPath MVP status, reinforcing both internal confidence and external positioning.

Capability building was intentional, not incidental.

Community Positioning

A professional RPA meetup ecosystem was established to,

  • Build brand authority
  • Attract emerging talent
  • Share implementation patterns
  • Signal long-term commitment to automation

Architect-Led Presales

Automation feasibility was validated at the discovery stage. Process suitability analysis, ROI modeling, and exception-handling considerations were architected before commitments were made.

The RPA vertical was built as a governed automation capability, not as a scripting team

2. Building a Dynamics 365 & Integration Vertical
Internal Enterprise Demand, Enterprise Transformation Model

This vertical was triggered by internal demand to rebuild global operational systems on Microsoft Dynamics 365.

Unlike the RPA initiative, this was not automation-centric. It was enterprise architecture-centric.

Strategic Positioning

Before capability build-out began, extensive discovery and validation were conducted. Stakeholder workshops, operational mapping sessions, and feasibility discussions were used to,

  • Clarify transformation scope
  • Define architectural boundaries
  • Align executive expectations
  • Establish a phased implementation roadmap

The engagement was secured not merely on product knowledge, but on structured architectural articulation

Structural Design

Two parallel capability streams were intentionally formed,

  1. Core Dynamics 365 implementation capability
  2. Integration and automation capability leveraging Informatica & Microsoft Power Platform

Integration maturity was treated as a first-class capability, not a secondary activity.

Instead of large-scale recruitment, capability was developed through,

  • Structured on-the-job training
  • Architecture review mechanisms
  • Delivery playbooks
  • Configuration governance standards
  • Clear boundaries between customization and platform-native configuration

The vertical matured while delivering enterprise-grade solutions, allowing real complexity to shape capability growth organically.

3. Building a Dynamics CRM Vertical
Client-Driven Execution Model

Another CRM vertical was formed under immediate client commitment.

Revenue certainty existed. Capability certainty did not.

Architectural Approach

The strategy focused on,

  • Rapid team formation through targeted internal capability development
  • Establishing reusable solution patterns
  • Clearly defining configuration vs. customization boundaries
  • Embedding architectural review checkpoints

Delivery maturity and vertical formation occurred simultaneously. There was no incubation period; capability had to stabilize while executing.

This vertical stabilized through disciplined execution rather than ecosystem positioning.

Cross-Case Architectural Patterns

Across vendor-led, internal-demand, and client-driven triggers, consistent structural elements emerged,

  1. A clearly defined initiating opportunity
  2. Executive sponsorship and protection
  3. Focused and intentional talent incubation
  4. Architect-led solution framing
  5. Capability building during live delivery
  6. Early credibility reinforcement (vendor, client, or community)
  7. Governance mechanisms established before scaling

Most importantly:

A vertical does not emerge when people are assigned.

A vertical emerges when capability, credibility, operating model, and market positioning are intentionally designed as a system.

A Vertical Is Not a Team. It Is a Capability System.

Repeated experience reinforced a simple truth,

A vertical is not formed when you allocate resources.

It is formed when you intentionally design,

  • Capability architecture
  • Credibility pathways
  • Market positioning
  • Delivery model
  • Learning pipeline
  • Sales integration
  • Vendor ecosystem alignment

Building a vertical is an architectural exercise, not an HR activity.

Final Takeaway

Building a new technology vertical, whether around UiPath automation, Dynamics 365 enterprise systems, Dynamics CRM, or Integration, is fundamentally an architectural responsibility.

Without architectural design, a vertical becomes,

  • A fragile revenue experiment
  • A talent concentration risk
  • A dependency on a few individuals

With architectural intent, it becomes,

  • A scalable capability system
  • A strategic growth engine
  • A durable organizational pillar

The difference is not the technology.

The difference is whether the vertical was architected, or merely assembled.
